Quantitative data showed a 74% drop at the billing and shipping step. Hotjar sessions showed why: once a user receives a price and lead time, they've completed their primary goal. Everything after that reads as friction with no perceived value. The decision wasn't to redesign the billing section — a competitive analysis and mid-fidelity prototyping showed that path was high effort, low return. Instead, I aligned the CEO, CTO, marketing lead, and sales lead on a leaner bet: reduce steps, reuse existing components, ship in 2 sprints.
The result held for 17 consecutive weeks.
